Why AutoQA Programmes Plateau – And What to Do About It

In a recent webinar, we asked the room a straightforward question: once your QA scores are in, what’s your biggest challenge? 55% said the same thing: agents not trusting or engaging with the results.

That’s a striking number, but it’s only part of the picture. Agent trust is one of several reasons QA programmes stall, and the frustrating thing is that none of them are signs the technology has failed.

They’re signs the programme needs attention in specific places. The good news is they’re all fixable.

Results Stay Inside The QA Team

There’s a version of QA that functions as a closed loop – scores go in, reports come out, and the insight never really travels anywhere. The QA team knows what’s happening across the contact centre. Nobody else does.

As Xander Freeman, our Digital Content Director, put it: “QA stops short when results stay inside the QA team”.

It’s a frustration he sees repeatedly, and it’s one of the clearest indicators that a programme has plateaued. The data is there; the organisational impact isn’t.

The teams breaking out of this pattern are the ones treating QA insight as a business-wide resource rather than a departmental report.

Quality data can inform process change, shape policy decisions, highlight product feedback, and give senior leaders a clearer picture of the customer experience than almost any other source.

But only if someone is actively connecting those dots and speaking the language of the stakeholders in the room – translating QA scores into the metrics that actually matter to them, like CSAT, repeat contact rates, resolution times, or something else entirely.

The shift from quality police to internal oracle doesn’t happen automatically. It requires QA teams to step into a more strategic role, which is much easier to do when AutoQA has freed up the capacity to do it.

Frameworks That Don’t Fit The Work

One of the more persistent myths about Auto-QA is that you can lift and drop a standard scorecard across an entire operation and get reliable results. In practice, what you get is noise – and a loss of confidence in the outputs.

Every business has its own definition of good. Every channel has its own dynamics. Every team, and in some cases every region, has its own context that affects what quality actually looks like in practice.

As Matt Jones, Head of Product at evaluagent, explained: “You’ve got to invest in a platform that allows you to tailor the underlying reasoning for your own business and your definition of good. It is so unique for every business.”

This matters more than it might seem. Sentiment analysis and soft-skill evaluation (empathy, tone of voice, rapport) can’t be assessed in a vacuum. What counts as appropriately warm in one context might read as unprofessional in another.

A global operation might find that the weighting on certain criteria varies significantly between markets, not because the standards are different, but because the cultural expectations are.

A framework that doesn’t account for this won’t produce scores that feel fair, and scores that don’t feel fair don’t drive behaviour change.

Define what good looks like in your business, at your level of granularity, before you automate it. That work doesn’t disappear with AutoQA – if anything, it becomes more important, because the AI can only evaluate against the criteria it’s been given. Contextual AutoQA is the next frontier.

Agents Don’t Trust The Results

Let’s revisit that 55%. Agent scepticism around QA isn’t new, but it takes on a particular shape when AI is involved.

The classic objection, “You just picked my worst calls”, is one that 100% coverage actually resolves, because when every interaction is scored, there’s no selection bias to argue with. But a new objection tends to emerge in its place: “Why should I trust a machine to judge me?”.

This is a legitimate concern, and it’s worth addressing directly in a few ways:

Explainability

Agents are far more likely to accept a score they can interrogate than one that arrives without rationale.

When the reasoning behind a result is transparent – when an agent can see not just what they scored, but why, and what the specific criteria were – the score stops feeling arbitrary and starts feeling like feedback. That’s a fundamentally different conversation.

Process

Every QA programme should have a clear mechanism for agents to formally challenge a result, which then goes to a human QA professional to review and make the final call.

This builds confidence, because it demonstrates that the process is fair and that agent voices matter. “There should be a workflow where agents can dispute a score and allow QA to act as the final judge,” as one attendee at our webinar put it. It’s hard to argue with that.

Involvement

Bring agents into the process early. Show them how the system works, ask for their input on what should be measured, run small-scale pilots before full rollout – it all goes a long way toward building the trust that makes feedback land well.

Agents who feel consulted are far more receptive than agents who feel monitored. And once a few of them are bought in, that tends to spread through a team in a way that no top-down rollout ever quite manages.

These Are Solvable Problems

The common thread across all three plateau points is that they’re less about the tech itself, and more about the culture around it.

AutoQA, implemented well, can score every interaction consistently, free up significant capacity, and surface insight that genuinely moves the business forward.

What it can’t do is define good on your behalf, share its findings across the organisation, or bring your agents along for the ride.

Those are human jobs. And for QA teams willing to take them on, the opportunity on the other side is significant.
